How we got there

Background

LeanMedia is an influencer marketing agency built around a simple idea: stop treating creators like vendors and start treating them like partners. Every campaign is paired with in-house production support — shoot, edit, motion, post — and a dedicated account manager who guides the creator from brief to publish.

The model worked. The toolchain didn’t. Brand strategists ran campaigns in one tool, account managers tracked creators in another, the production team lived in a shared drive, and creators were copy-pasted into DMs and email threads. Onboarding a new creator took three days of manual coordination. Approving a deliverable meant six tabs, four channels, and a phone call. And as LeanMedia grew past its first hundred creators, the seams started to show.

What we built

We shipped a single creator platform composed of four tightly-integrated surfaces:

  • Campaign command centre — brand strategists draft briefs, attach references, set deliverable specs, and assign creators with one click. Every campaign is a living document: brief edits ripple to creator dashboards, and approval status is visible to everyone the moment it changes.
  • Creator workspace — creators log in to a clean home that answers the questions they actually ask. What is due. What is approved. When do I get paid. Drafts upload directly to the platform, route to the brand for review, and trigger payout milestones automatically once approved.
  • Account manager pipeline — a CRM-style operational view of every creator, every active campaign, every blocked deliverable. Account managers triage from a single queue, with built-in templated nudges and a shared notes timeline so handoffs do not lose context.
  • Production scheduler — the in-house shoot, edit, and post crews work from a calendar that pulls directly from the campaign pipeline. Creators see their shoot dates inside the workspace; production sees the deliverable specs without flipping tools.

Underneath, the platform runs on a typed Next.js + Postgres stack with Stripe Connect for creator payouts and S3 + CloudFront for media. Role-scoped access keeps brand strategists, account managers, creators, and production crew on the same dataset without ever showing each other a field they should not see.

How we shipped without slowing the team

We worked in two-week iterations on the live operation. The first iteration replaced the manual creator onboarding flow with a magic-link invite, a typed creator profile, and an automated welcome brief — three days of work that paid for the rest of the engagement immediately. From there we layered surfaces on top of the same data model rather than building four separate apps that would later need integrating.

A staging environment mirrored the production database with synthetic creators, so the LeanMedia team could rehearse a campaign cycle a week before each release without touching live creators or live brands. By the time we cut over, the operations team had already used the platform end-to-end on a parallel track for two sprints.

Outcomes

The platform now runs every campaign LeanMedia ships. Creator onboarding dropped from three days to under four hours. Approval cycles, which used to bounce between drives and DMs for a week, close in under three days end to end.
